Online volume can hide shop truth

Distance-selling and online fulfilment change cost stacks: packaging, delivery, digital fees, returns and different staffing patterns. If those costs sit inside the high-street pharmacy profit and loss, both channels look average and neither is managed well.

Owners then underprice online work or underinvest in the shop without knowing which decision is wrong, because the blended margin flatters whichever channel is currently fashionable.

Separate until you understand contribution

Give online fulfilment its own income and cost view, even if legal entities remain shared. Track delivery failures and returns as margin events. Review VAT coding when channels differ. Stock allocated to online should not silently deplete branch availability without a transfer record that stocktakes can follow.

Once contribution is clear, you can decide pricing, promotion and whether a channel deserves more capital or a quieter wind-down.

Diligence and lending expect clarity

Lenders funding expansion ask how much profit is retail walk-in versus remote. Buyers ask the same. Clean splits make those answers short and credible.

That might be a stock count on high-value lines, a rota change, a wholesaler conversation or a services push on quieter days. Record the action and revisit it in the next pack so the numbers drive behaviour. A note on timing

Do the unglamorous work in quiet months: tidy records, agree policies, and book the mid-year review before winter pressure or year-end deadlines arrive. Most expensive accountancy problems started as postponed admin. A ninety-minute planning call in summer often prevents a frantic March. Build the habit even when nothing feels urgent, because urgency is usually a sign the calendar was empty of planning.
